Free scoping documents optimise for the follow-on sale. Paid discovery optimises for the truth. Paying for the plan lets us honestly recommend not to build, to build smaller, or to configure something you already own, because the invoice is already on the deliverable, not on the follow-on project.

The incentive problem with free scoping

A free scoping document is paid for by the build that follows. That single fact bends every recommendation inside it. Features get added because they justify budget. Alternatives get quietly dropped because they end the engagement. The document reads like advice but is written like a proposal, and the founder has no reliable way to tell the two apart.
