Enterprise CRM playbooks assume a full sales operations team, a dedicated admin and a training budget. Indian SMEs have none of these. This is a shorter list of what actually moves pipeline for a small, founder-led sales team.

We have watched too many small teams buy an enterprise-grade CRM, spend three weekends configuring custom objects and stage probabilities, and quietly go back to a spreadsheet by the following quarter. The failure is not the tool. It is that the tool was designed for a 40-person sales org, and there are four people on the team, one of whom is the founder.

A small sales team needs a CRM that is faster to update than a WhatsApp group. If it takes more than 20 seconds to log a lead, no one will log the lead, and the CRM becomes a lying dashboard the founder scrolls on Monday morning.

What matters

  • One clear place every enquiry lands, website, WhatsApp, referrals, calls
  • Automatic assignment so no lead sits unowned overnight
  • Follow-up reminders that survive a busy week
  • Won and lost-reason capture, so future targeting improves
  • A dashboard the founder actually opens on Monday morning

Everything on that list is about the operating cadence of a small team, not the theoretical power of the CRM. One inbox for every enquiry means the marketing spend and the referral network land in the same funnel. Automatic assignment means a lead that arrived at 9pm on Friday is not still sitting at 9am on Monday. Reminders that survive a busy week are the difference between a follow-up rate of 40 percent and 90 percent, and that alone doubles most SME pipelines.

Won and lost-reason capture is the one small teams skip most often and regret most. Six months of honest lost-reason data will tell you whether your problem is price, product fit, timing, or trust. Every one of those has a different fix, and none of them is 'run more ads'.

What does not

  • Complex custom-object hierarchies before there are 200 deals in the pipeline
  • Forecasting models built for a 40-rep team
  • Every integration under the sun, start with two

The trap with any modern CRM is that every module can be turned on in an afternoon. That is not a feature, that is a risk. Turn on quotes, orders, projects, invoices, customer portal and marketing automation at the same time and your team will use none of them well. Two clean modules used by everyone beats ten half-configured modules used by no one.

A minimum viable CRM for an SME

  • Lead capture from website, WhatsApp and phone, into one inbox
  • Owner, source, expected value and stage on every lead
  • One follow-up reminder cadence, agreed by the team
  • A weekly review meeting with two numbers: new leads, and leads with no activity in seven days
  • A closed-won and closed-lost bucket, each with a mandatory one-line reason

That is the entire system. Nothing else is required in year one. Everything else can be added when the pipeline itself demands it, not when the vendor's onboarding email suggests it.

WhatsApp is not a CRM, but it is a lead source

In India, WhatsApp is often the single largest source of enquiries for an SME. Ignoring it is not an option, but treating the WhatsApp group as the CRM is worse. The right pattern is to keep WhatsApp as the customer conversation surface, and mirror every enquiry into the CRM automatically. That way the customer keeps their preferred channel, and the founder keeps a real pipeline.
