Every second founder call in 2026 opens with the same anxiety: is SEO dead, should we be doing GEO instead, and are we behind if we are not. The honest answer, after running both across Indian SaaS, B2B and e-commerce brands for two years, is that SEO vs GEO is a false framing. Generative Engine Optimisation sits on top of classic SEO, not in place of it. What actually changes is the surface a buyer meets you on, the way briefs are written, and the metrics that tell you it is working.

This essay is the long-form version of the conversation I keep having with Indian founders. It covers what stays the same, what genuinely changes, the sequence to run it in, and the honest limits of GEO in India in 2026, so you can stop guessing and pick a direction.

The buyer journey has quietly changed

A B2B SaaS buyer in Bengaluru in 2024 typed a keyword into Google, scanned four blue links, opened three tabs and shortlisted two vendors. The same buyer in 2026 opens Perplexity or ChatGPT, asks a natural language question, reads a synthesised answer that cites four brands, and only visits two of them. The click count is down, the intent quality is up. Classic SEO wins the underlying position. GEO wins the citation inside the answer.

Indian D2C behaves similarly but slower. Category pages still get most of their traffic from Google, but AI Overviews are appearing on comparison and how-to queries, and on Perplexity the citation is now the entire funnel for research-heavy purchases.

What stays exactly the same

  • Indexable content, clean crawling, fast pages, internal linking and schema, none of this goes away, AI engines rely on the same crawl layer
  • Topical depth and authority on a genuine entity are still the strongest signals for both Google and LLMs, thin sites do not suddenly win because they added FAQ blocks
  • Bottom-funnel pages, comparisons, alternatives and pricing, still convert disproportionately well and are still the pages worth investing in first
  • Core Web Vitals and Interaction to Next Paint still gate visibility, a slow site loses on both the blue links and the AI surface
  • Backlinks still matter as a trust proxy, they matter less than they used to, but zero authority still means zero visibility

What genuinely changes with GEO

Five shifts are worth internalising, because every downstream decision, from brief templates to measurement dashboards, flows from them.

  • Brief structure: lead with a complete, self-contained answer in the first 60 to 80 words so an AI engine can lift the paragraph cleanly, then layer nuance below
  • Originality bar: stitched public data and paraphrased competitor content no longer earn citations, original frameworks, first-party benchmarks and named case studies do
  • Entity signals: author bios, sameAs links, organisation schema and consistent off-site mentions have moved from nice-to-have to gating, without them AI engines simply do not know who you are
  • Answer atomicity: every H2 should be able to stand alone as an answer to a related follow-up, because that is how retrieval actually assembles a response
  • Measurement: AI citation appearances, answer-engine referral sessions and share-of-voice inside AI Overviews sit alongside organic clicks in the dashboard, not instead of them

Where GEO fails when SEO fundamentals are missing

The single most common failure pattern I see on Indian sites: a founder ships a burst of AI-friendly FAQ blocks and answer boxes onto a site with 30 percent indexation, no Organisation schema and a generic admin byline. Nothing happens. AI engines never surface the pages because Google is not confident enough to rank them in the top 10, and the entity does not exist in the knowledge graph. GEO does not rescue a broken foundation, it exposes it.

The right order to run it in

  • Fix indexation, Core Web Vitals and duplicate content first with a focused technical SEO audit, no GEO work matters until the site is crawlable and fast
  • Ship Organisation schema, real author entities and consistent NAP across every page, this is the entity layer AI engines lean on
  • Pick one beachhead category and build topical depth with 8 to 12 interlinked essays that answer the whole cluster of questions a buyer asks
  • Retrofit answer-first blocks and Person or FAQ schema onto pages already ranking in the top 10 on Google, these are the ones AI engines are most likely to cite next
  • Track AI citations monthly for your priority queries and treat any new citation as a signal to publish adjacent supporting content

The honest limits of GEO in India in 2026

GEO is not a channel you can turn on in isolation and expect a pipeline number in 60 days. AI referral volumes are still smaller than organic for most Indian B2B and SaaS categories, though the intent quality is materially higher. Perplexity and ChatGPT surfaces are growing month on month, but they will not replace Google for at least the next 18 to 24 months. Treat GEO as the layer that makes your best pages compound, not the reason to abandon everything else.

Almost never. GEO briefs, entity work and measurement all sit on top of the same technical and content foundation as SEO. How much should an Indian brand budget for GEO on top of SEO in 2026?
For most brands running a 3 to 8 lakh a month SEO retainer, GEO adds 15 to 25 percent, mostly for entity work, original benchmark research and brief re-templating. If a vendor pitches GEO as a standalone 2 lakh a month line item with no SEO changes, walk away.
